Run a quarterly review without annual-planning theater

Use the quarter to update your model of reality, choose the next strategic bet and remove commitments that no longer deserve attention.

The short answer

A quarterly review should produce an updated reality model, one main constraint, one strategic bet, explicit tradeoffs and a small set of measurable outcomes. It should not become a longer weekly review or a list of every ambition.

Review the quarter in four passes

  1. 1. Facts Compare intended outcomes with verified results, time allocation, important decisions and unexpected events.
  2. 2. Model List which assumptions became stronger, weaker or unresolved. Separate learning from storytelling.
  3. 3. Constraint Identify the single system limitation that most restricts the next twelve months.
  4. 4. Bet Choose the mechanism you will emphasize next quarter and specify what receives less attention as a result.

End with falsifiable commitments

A strategic bet must be testable. State the expected leading evidence, the outcome threshold, the review date and what would cause you to stop. Otherwise the quarter can end with the same belief intact regardless of results.

The most valuable output may be subtraction. Remove projects whose strategic link is weak, whose opportunity cost is high or whose core assumption has already failed.
